that's some really strange behavior on your leather there, mind explaining a bit about the climate where you live, and (if you're aware) what kind of tanning was used on that leather?
i know in some humid climates, vegetable tanned leathers can experience rotting in a way that looks highly similar to what you're experiencing.
additionally, if using the wrong kind of conditioner, or if conditioning too often (especially in an aforementioned humid climate), once can encourage & expedite the process of leather rot.

I can't see my favourite Guidi boots (and fairly distinctive comparable to most Guidi) on those pics - the combat boot (low or hi versions). Or the hiking or boxing boots for that matter. They're worth looking at in my view.
